More Process Is Not the Fix. Better Thinking Is.

I love process.

Give me a clean playbook, a structured guide, a well-organized knowledge base… I’m in my element.

But here’s the uncomfortable truth I’ve had to learn the hard way:

Process is not always the answer.

In fact, too much process too early can quietly kill momentum.

I’ve seen teams respond to chaos the same way every time:

Something breaks → we document it → we add a step → we create a checklist

Feels responsible.

Feels scalable.

But what we actually did was add friction to a system we didn’t fully understand yet.

Process works best when it captures something proven.

Not something we’re still figuring out.

When you operationalize too early, you don’t create clarity.

You lock in confusion.

You standardize edge cases.

You formalize bad assumptions.

You slow down the people closest to the problem.

And suddenly your “solution” becomes the bottleneck.

Most teams don’t have a process problem.

They have a thinking problem.

No clear definition of what “good” looks like.

No shared understanding of the workflow.

No signal detection for what’s actually breaking.

So they reach for process because it feels like control.

But process should follow clarity.

Not try to create it.

If you can’t explain:

• What the outcome is

• What signals tell you you’re off track

• Who actually owns the decision

You’re not ready for more process.

You’re ready for better thinking.

Process should remove friction.

If it’s adding friction… it’s not process.

It’s bureaucracy wearing a productivity costume.
